STEP ONE: MBA
MARDUK BUSINESS ASSESSMENT
The first step in building a business system is to audit the business. What are the departments? Who's on the team? What does each person do? Why do they do it? How frequently do they do it? How do we know when it's done? Does the team agree?
Your coach will guide your team through a cathartic deep dive into your business and what it takes to make it happen. This will be done in the app we created for this purpose: the Marduk Businsess Assessment (MBA).
You and your team will negotiate what everyone does and the team's expectation of how it gets done. We call it a negotiation because through this process we get opt-in from everyone about what is expected to accomplish each task. For example, when everyone agrees payroll is completed every two weeks, when it hasn't been issued on the 20th day, we can directly address the failure to complete on time rather than address whether or not it is late.
STEP TWO: ONE ON ONE COACHING
Now that your coach has audited your business and completed a list of the projects, chores and responsibilities in the business, your coach will work with each member of the team, one on one, to help them add the clarifying details that make up the business system. For each task your coach will help you create the SOPs and completion criteria so you know how the task is to be done, and when it's been done correctly. They'll provide best practices in creating screen shots, gifs and screen recordings to document the task. They'll help figure out the proper cadence for the task and how it might be combined with other tasks to deduplicate effort or batch together to save time.
Everyone on your team will learn how to use MRDK.APP to become more efficient in their work and gain insights into their own work process and see where they can claw back time. Many graduates realize they are doing too many things and your coach will be the sounding board to help you tease out which behaviors are driving key results.
This occurs via online 90 minute, one on one coaching sessions where you will have the time and opportunity to work ON your business as opposed to in it. Some students report that this alone is one of the key benefits of the program - being 'forced' to carve out time to plan and strategize rather than run around putting out fires.
STEP THREE: MANAGE & MAINTAIN
With the outlines of the business system in focus, now you need to continue building on that success and polishing the work that has been done. The Marduk Method teaches an ad-hoc approach of continual improvement - every time you complete a task you continue to add more to the SOP until it could be handed off to a third party.
The method contemplates three scenarios:
1 - You continue to do the task, but may be sick or on holiday and need a colleague to cover for you.
2 - You are scaling the business, and want your replacement to be able to hit the ground running
3 - You want to sell the business and need to transfer the operational knowledge to the purchaser
You will also create a set of performance indicators that you and your team can evaluate performance from performance - not emotion. You will create a set of incentives to automatically reward the correct behaviors and disincent poor performance.
You will end your coaching session by create a series of chores that 'hard code' the management behaviors you've determined are necessary to run your business system as efficiently as possible.
